As generative AI becomes more widely used in professional work environments, a clear pattern is emerging: These tools tend to create more value for people who already have experience and domain expertise.
For experienced professionals, AI accelerates familiar work such as research synthesis and analysis. AI-generated outputs are rarely perfect, but they are often directionally right and relatively easy to refine toward the desired outcome.
For less-experienced workers, the impact is different. AI can help them produce outputs faster, but not necessarily better. More importantly, many struggle to judge whether the output is actually good or how to improve it to create real value.
Rather than compensating for missing capability, AI tends to amplify the level of judgment users already possess.
WHAT IS JUDGMENT?
Judgment can be defined as the capacity to make sound decisions in situations where rules alone are insufficient. It involves identifying what matters most, weighing competing priorities and tradeoffs, anticipating consequences, and deciding when to personally own a decision under uncertainty.
In practice, judgment typically shows up in several distinct forms:
- Evaluative judgment: Recognizing whether something is good or weak, appropriate or off base
- Contextual judgment: Knowing when general rules apply and when exceptions are needed
- Tradeoff judgment: Weighing competing objectives when no option is clearly right
- Anticipatory judgment: Seeing second-order consequences before they materialize
- Ownership judgment: Deciding when to personally own a decision rather than escalating it under uncertainty
Historically, judgment has rarely been taught through theory alone. It has been built through real experience: doing the work, making mistakes, receiving feedback, and improving over time. Repetition and real accountability have been central to this process. Over time, these experiences help people develop an instinct for quality, context, and consequence.
HOW AI IS CHANGING THE NATURE OF WORK
As AI takes over more foundational tasks, the way people develop judgment is changing.
In fields such as product management and marketing, tasks that once helped newcomers learn the craft — writing requirement documents, developing messaging, or prioritizing work — can now be generated by AI in minutes. New employees often shift into reviewing or editing AI-generated content rather than creating it from scratch.
This can improve short-term efficiency but reduces exposure to the lived experiences that historically built judgment. Reviewing AI output requires a different cognitive process than creating work from a blank page, and over time the learning outcomes are not the same.
This creates a paradox: To use AI effectively, people need judgment. But as AI performs more of the work, the experiences that once produced judgment begin to disappear.
ORGANIZATIONAL-LEVEL IMPACT
If this shift continues over time, organizations risk weakening their development pipelines. Mid-level managers may find themselves supervising work they never fully learned to do themselves. At senior levels, fewer people may be capable of making decisions in novel or ambiguous situations.
One visible symptom is the rise of AI-generated “workslop” — outputs that look polished but lack the depth or contextual grounding required for real decision-making. Having humans review AI outputs can reduce short-term risk, but it does not address the root issue.
When junior employees are primarily positioned as reviewers or escalators of difficult decisions, they have fewer opportunities to build the ability to work through uncertainty. Over time, judgment becomes concentrated in a smaller group of experienced decision-makers, while the pool of people capable of handling complex decisions shrinks. This is not just an individual skills issue; it becomes a systemic risk to leadership succession pipelines.
CREATING CONDITIONS FOR JUDGMENT FORMATION
The challenge organizations now face is how to redesign work in the AI era so judgment can still develop.
A practical starting point is to ask diagnostic questions that clarify where decisions are actually made and what capabilities are required to make them. For example:
- Who is actually making consequential decisions, and who is only reviewing work produced by others or by AI?
- Where do employees experience the downstream consequences of their choices, including failure?
- Which roles have lost the simple, repetitive tasks that once helped people learn the craft and build judgment?
- Where are employees being shielded from uncertainty rather than trained to work through it?
These questions help organizations identify where judgment formation still occurs and where AI has removed those opportunities. Where those conditions no longer exist, organizations must deliberately design alternative development mechanisms.
In domains where real-world experience is too costly or risky — such as medicine or the military — this challenge has long been addressed through simulation, case-based learning, staged responsibility, and structured post-action reflection.
The defining challenge of the AI era is not just adopting new tools.
It is ensuring organizations can continue to develop people who are
capable of exercising sound judgment in real-world conditions.
